mathias c176b71b3d fix(context): AGENTS.md/system-prompt.txt committed in 4e8bdc1 were missing root content
CI / Lint / Test / Vet (push) Failing after 2s
CI / Mirror to GitHub (push) Skipped
The previous commit's regeneration produced AGENTS.md byte-identical to
CLAUDE.md (82 lines, project-only) instead of the expected root+project
concatenation (430 lines) -- root_block() rendered empty despite the run's
own log claiming "Root context: .../AGENT.md" and "AGENTS.md (root +
project...)". Not reproduced: re-running the identical command
(ROOT_CONTEXT=.../AGENT.md bash scripts/context-sync.sh) immediately after
produces the correct 430-line output every time. Whatever caused the
original miss was transient and is not diagnosed here -- flagging rather
than asserting a cause I have not confirmed.

Caught by the estate-wide context-sync-drift gate's own verification run,
not by trusting the fix commit. Regenerated fresh and confirmed root
content is present before committing this time.

mathias 4e8bdc137e fix(context): sync to the estate canonical context-sync.sh (ADR-0019)
CI / Lint / Test / Vet (push) Successful in 1m5s
CI / Mirror to GitHub (push) Successful in 4s
Caught by the new estate-wide context-sync-drift gate (infra, ADR-0019).
This repo's copy had diverged from the canonical established in dma-cli/
infra -- synced to it, dead Cursor/Aider artifacts removed (2026-09-01
harness decision), Taskfile's drift assertion narrowed to match, adapters
regenerated against the current canonical AGENT.md.

Changed:
M .context/system-prompt.txt
M AGENTS.md
M scripts/context-sync.sh

mathiasandClaude Opus 5 7d1213451c chore: re-sync context adapters
CI / Lint / Test / Vet (push) Successful in 29s
CI / Mirror to GitHub (push) Successful in 3s
Root .context/AGENT.md gained the CAD sprint patterns section; the derived
adapters had not been regenerated since. Pure `task context:sync` output.

mathiasandClaude Sonnet 5 d8d7e9a307 chore(context): re-sync derived adapters (Python fallback stack, error-handling note)
CI / Lint / Test / Vet (push) Failing after 1s
CI / Mirror to GitHub (push) Has been skipped
Canonical ~/dev/.context/AGENT.md drifted (Python fallback stack table
row, Python error-handling convention) without a hyperguild commit
re-running task context:sync since — task check's drift gate has been
failing CI on every push since the sprint-1 commits landed, blocking
CD entirely (unrelated to those commits' own content: lint/test/vet
all pass clean, including -race).

mathiasandClaude Opus 4.8 f04b03e07e chore(context): re-sync derived adapters after root rule-0 update
CI / Lint / Test / Vet (pull_request) Successful in 13s
CI / Mirror to GitHub (pull_request) Has been skipped
context-sync regenerated the adapters from the updated root AGENT.md
(rule 0 pre-task ritual + TDD constraint). The committed adapters had
drifted; this is the documented `task check` remedy, not a content
change in this repo.

Updates MCP endpoints section: supervisor retired, brain gets HTTPS
domain + Dex JWT auth + brain_answer/brain_classify. Regenerate all
derived adapter files via context:sync.

mathiasandClaude Sonnet 4.6 5b207425ed refactor(routing): rename local/claude to fast/thinking model pair
CI / Lint / Test / Vet (pull_request) Successful in 10s
CI / Mirror to GitHub (pull_request) Has been skipped
The routing decision is about reasoning capacity, not cost or provider.
Fast model (koala/qwen35-9b-fast) handles high-pass-rate calls; thinking
model (iguana/gemma4-26b) handles low-pass-rate calls. Removes the
implicit Anthropic dependency from the routing pod — both models go
through LiteLLM.

Renames: HYPERGUILD_LOCAL_MODEL → HYPERGUILD_FAST_MODEL,
HYPERGUILD_CLAUDE_MODEL → HYPERGUILD_THINKING_MODEL,
Router.LocalModel → FastModel, Router.ClaudeModel → ThinkingModel,
log decision "claude_fallback" → "thinking_fallback".

mathias 986e3e1d12 docs(hyperguild): document brain pass-rate subcommand and /pass-rate endpoint
Adds pass-rate to the CLI README's subcommand block. Updates CLAUDE.md
to note the new /pass-rate endpoint alongside the existing brain
HTTP REST API surface. Updates the session_log MCP tool's
final_status description to reflect the new pass|fail|skip vocabulary
introduced by Plan 5's SKILL.md instrumentation; the aggregator
still accepts legacy ok|error|skipped values for backwards compat.

mathiasandClaude Opus 4.7 d44427e71f docs: document brain MCP endpoint at koala:30330
CI / Lint / Test / Vet (push) Successful in 9s
CI / Mirror to GitHub (push) Successful in 3s
- README architecture diagram now shows two MCP servers (supervisor +
brain) with the brain hosted by ingestion directly.
- Connect-a-project example includes both servers.
- .context/PROJECT.md replaces the boilerplate "Knowledge base access"
block with the actual hyperguild MCP endpoints.
- Adapters regenerated via task context:sync.

Captures the transitional state where two MCPs coexist; the supervisor
MCP will shrink as skill workers move to SKILL.md.

mathias 07e3f341ef chore: re-sync context adapters after root prose cleanup
CI / Lint / Test / Vet (push) Failing after 1s
CI / Mirror to GitHub (push) Has been skipped
Root AGENT.md dropped a stale paragraph; adapters that embed root
(AGENTS.md, .cursorrules, .aider.conventions.md, system-prompt.txt)
need to be regenerated to match. CLAUDE.md is project-only by design
and unchanged.

mathias cc401d92d6 chore: commit adapters; add context freshness gate to task check
Adapters are now tracked so non-Mac hosts get full agent context after
a plain git pull. task check runs context:sync first and fails on drift
via git status --porcelain over the 5 adapter paths.
